The automotive industry’s center of gravity has moved from the engine bay to the codebase. Where horsepower, transmission smoothness, and battery range once decided a car’s worth, today’s emerging winner is determined by how well a vehicle’s software can evolve after it leaves the showroom. This is the age of the Software-Defined Vehicle (SDV)—a paradigm shift that redefines what a car is and how automakers compete.

April 7, 2025 — While electric vehicles changed the powertrain, SDVs change the vehicle’s very DNA. No longer a finished product, a car now becomes a platform that can gain new features, improve performance, and personalize the driving experience through over-the-air (OTA) updates and AI-driven services. Global automakers are racing to put SDV architecture at the core of their product and business strategies, realizing that competitive advantage now depends as much on software talent as on metal bending.

Beyond the ‘Finished Car’ Mentality

An SDV isn’t just a car with more screens or a bigger app store. It is a vehicle whose core functions—from driver assistance to infotainment to chassis tuning—can be continuously defined and enhanced post-purchase via software. Traditional cars were sealed boxes: once built, their features were frozen. Today’s SDVs are living entities that can receive new capabilities, fix bugs, and even add performance upgrades without ever visiting a dealer.

This change demands a radical rethinking of the vehicle’s electrical/electronic (E/E) architecture. Older designs used dozens of isolated electronic control units (ECUs), each dedicated to a single function. SDV architecture, by contrast, converges toward centralized or zonal layouts powered by high-performance computers (HPCs) that manage multiple domains. A unified vehicle operating system (OS) and OTA capability become the backbone, enabling automakers to push updates across the fleet long after the warranty begins.

New Buying Criteria: OTA & AI as Decision Drivers

Consumer behavior is shifting in lockstep. Where design, fuel economy, and handling once dominated the shopping checklist, today’s car buyers increasingly ask about OTA update frequency, AI assistant capabilities, and the quality of the in-car app ecosystem. SDVs turn the purchase into an ongoing relationship. Automakers are responding by transforming vehicles into software platforms that third-party developers can build on, similar to how smartphones opened up after the App Store arrived.

Hyundai Motor Group’s Pleos Connect offers a clear window into this future. Launched as the group’s first major SDV-oriented infotainment system, Pleos Connect integrates the generative AI assistant Gleo AI, full OTA capability, and an open application ecosystem. Built on Android Automotive OS (AAOS), it allows external developers to design in-car apps through a standardized interface, extending the car’s utility well beyond navigation and music.

Shin Yong-jin, Principal Research Engineer at Hyundai’s Infotainment Platform Development Team, explained: “In the past, customer engagement after a sale was limited to maintenance and recalls. Under SDV architecture, customers remain connected through OTA updates, AI services, and the app ecosystem for the entire ownership period.” That continuous connection means automakers can generate recurring revenue streams from subscriptions and services—a model long proven in software but still nascent in automotive.

Global Push: MB.OS, Superbrains, and CARIAD

Hyundai is far from alone. Mercedes-Benz is advancing its MB.OS proprietary operating system, designed to unify infotainment, automated driving, and comfort functions under one software roof. BMW is introducing four high-performance computers—dubbed “Superbrains”—in its next-generation Neue Klasse lineup, centralizing vehicle control and enabling faster, more secure updates. Volkswagen is pursuing SDV architecture through its software arm CARIAD, also backed by a joint venture with U.S. EV maker Rivian to accelerate development timelines.

Though each company follows a different technology path—some prefer Android-based stacks, others develop custom OS layers—all share the same goal: make the car a continuously updatable, software-expandable platform. Notably, the shift also opens the door for new entrants from the semiconductor, AI, and even big-tech sectors to challenge traditional automotive players.

The Win: Competitive Edge Moves from Metal to Code

Industry analysts predict that the rise of SDVs will accelerate a structural shift in auto competition from hardware toward software and services. Winning automakers will be those that can rapidly iterate their vehicles’ digital capabilities, build developer ecosystems, and deliver AI features that feel intuitive and valuable.

“An SDV isn’t about adding more software to a car,” said one industry official involved in a leading OEM’s SDV program. “It’s about transforming the vehicle itself into a platform. In five years, an automaker’s competitiveness will depend not only on how the car drives but on how effectively it can continuously enrich the customer experience through its operating system, AI, and app ecosystem.”

With OTA update cycles now measured in weeks rather than years, the automotive industry is becoming a software business—one that happens to also roll on wheels.
