September 2025 – A new report shows that many dealers are missing a huge opportunity: their own customer databases. While auction prices remain high, the vehicles they need are already sitting in customers' driveways, and over 65% of those owners have positive equity.

The data is clear.
Trade Agent AI, a platform that automates customer outreach, analyzed over 1.1 million text messages across 225,000 conversations in dealership databases. It found that 65.4% of past customers have positive equity in their current vehicle, averaging $13,763. That’s more than enough to generate a profitable trade-in — often without the fees and transportation costs of auction purchases.

Why auction reliance is hurting dealers.
Wholesale used-vehicle prices rose 1.3% year over year in July 2025, according to Cox Automotive’s Manheim Index. Even after adjusting for mix, mileage, and seasonality, the trend is upward. At the same time, financing costs are climbing, making it harder for dealers to absorb high acquisition expenses. The solution? Turn to the customers who already trust the store.

The profit spread is massive.
Vehicles sourced from a dealer's own database generate an average retail gross of $3,176, compared with $1,834 for auction-sourced vehicles — a gap of $1,342 per unit. According to inride, database-sourced vehicles deliver a 73.2% gross premium, and they sell in an average of 18 days from acquisition to resale. Each acquisition also generates $3,544 in total dealership gross, including the new-vehicle sale.

The real barrier isn't inventory — it's conversation.
“Dealers do not have an inventory problem, they have a conversation problem,” said Nick Perdikis, CEO of inride. “The cars they need are already in their customers' driveways, and 65% of those owners are in positive equity and have no idea. We built Trade Agent AI because the only thing standing between a dealer and that inventory was a million customer messages nobody had the hours to handle.”

How dealers can start mining their database today.
The first step is identifying which customers have positive equity. Tools like Trade Agent AI can automatically scan service records, purchase history, and loan data to find the best candidates. Then, personalized text messages or emails can invite customers to explore a trade-in, often before they even realize they have equity. Many dealers report that customers appreciate the proactive outreach, especially when it saves them time and money.

A broader shift in sourcing strategy.
Industry experts note that as the used-car market tightens, dealers who rely solely on auctions will face shrinking margins. Mining customer databases not only lowers
